The challenge

The network worked through aggregators, giving away up to 30% commission, and its own site was on a website builder that lost orders during peak hours. The goal was a fast site with a PWA instead of a mobile app, delivery zones by kitchen and a loyalty program to move regulars to direct orders.

The solution

We built a store with a cart and card/SBP payment, automatic routing of each order to the nearest kitchen by delivery-zone polygons, and time estimates that account for kitchen load. A PWA with offline menu caching and push notifications about order status and promos replaced a native app. The loyalty program gives 5% cashback in points; orders via aggregators include a promo code for the first direct order in the box. Orders drop into the existing kitchen system (iiko) via API.

The result

The share of direct orders grew from 22% to 58% over 8 months — saving ~₽1.4M per month on aggregator commissions. 31,000 customers installed the PWA, and promo push campaigns convert to order at 4.1%. Loyalty members reorder 2.3× more often than others.
